# AI agents negotiate with long-tail suppliers that buyers never had time to call (Honeywell, and separately an anonymous German consumer and industrial goods maker)

> AI agents negotiate with long-tail suppliers: Honeywell ran 2,500+ negotiations on $500M+ of spend; a German maker saved $1.2M+.

## Role

Procurement (indirect and tail spend: price, payment terms and rebate negotiations). Typical users: buyer, category manager, procurement manager, CPO, accounts payable or treasury (payment terms)

## The problem

Buyers negotiate the big contracts with the top suppliers. The long tail, hundreds or thousands of smaller suppliers, indirect items and non-strategic parts, is bought at whatever price and payment terms the supplier last quoted, because each negotiation takes time that nobody has. Honeywell describes it as hundreds of supplier contracts that were too time-consuming to negotiate manually yet too numerous to ignore: standardizing payment terms across a sprawling supplier base was slow, inconsistent and resource-heavy, so savings were left on the table.

## How AI helps

Procurement sets the mandate: which suppliers and categories are in scope, the targets (price, payment terms, rebates, item discounts) and the limits the agent may trade within. The AI agent then contacts each supplier through a chat interface, negotiates within that mandate, and records the agreed terms; at the German manufacturer it is integrated with SAP Ariba for requisition and indirect cost negotiations. Strategic suppliers, anything outside the mandate and every final contract stay with the buyers.

## Step by step

1. Pull 12 months of spend by supplier and category, with current payment terms, and mark which suppliers are strategic (excluded) and which are tail spend.
2. Pick one simple lever to start, as Honeywell and the German manufacturer did with indirect spend: payment-term harmonization, a price-list renewal or a volume rebate.
3. Write the mandate with category managers and finance: targets, walk-away limits, what can be traded (for example longer terms for a small discount) and which suppliers must never be contacted automatically.
4. Tell suppliers what is happening and give them a simple channel; Honeywell reports that 80% of suppliers contacted engaged.
5. Have every agreed change reviewed before it reaches the ERP or contract system, and check that new terms actually appear on the next invoices.
6. Measure savings against the previous price or terms, supplier engagement, and buyer hours, then extend to more categories.

## Tools

- Pactum AI (autonomous supplier negotiation agents, SAP Ariba integration): used at Honeywell, the German manufacturer and the automotive group
- Other tools to evaluate: tail-spend sourcing tools such as Fairmarkit or Keelvar, and the negotiation or sourcing modules of your procurement suite (SAP Ariba, Coupa, Jaggaer)
- Any LLM (ChatGPT, Claude, Copilot, Gemini) with the prompt below, on your spend data, to pick the suppliers worth negotiating and draft a first request

## Result

Honeywell (Fortune 100 industrial company), Pactum AI agents, starting with an indirect spend pilot: over $500M of spend managed across categories, more than 2,500 autonomous negotiations concluded, and 80% of suppliers contacted actively engaged; in one negotiation alone, $65,000 in savings with zero buyer involvement (a single example: no typical or median saving per negotiation is given). Global consumer and industrial goods manufacturer headquartered in Germany (anonymous), a Pactum customer for nearly three years in more than 20 countries: over $131M of spend processed through more than 11,000 completed autonomous negotiations, delivering over $1.2M in savings, starting with requisition and indirect cost negotiations integrated with SAP Ariba, then post-sourcing negotiations, tactical sourcing and price-list renegotiations. A leading automotive group (anonymous) used the same approach on non-strategic OEM parts in direct procurement and reports a 15.3% value improvement; the summary does not define 'value' (price, discount or payment terms), the comparison base or the period (CaseStudies.com summary). All figures are published by the vendor.

As reported by the source; most figures are vendor or self-reported and not independently verified.

## Human review: cautions

- The mandate and limits are set by people: the agent negotiates only inside them, and strategic or sensitive suppliers stay with buyers.
- Supplier relationships matter more than a small saving: tell suppliers how the process works and give them a way to reach a person.
- Check that agreed terms reach the ERP, the contract and the next invoices; savings that are not enforced do not exist.
- All figures are published by the vendor; two of the three customers are anonymous, the automotive figure comes from a short summary without a baseline, and no price for the service is given. Honeywell and the German manufacturer are very large buyers (over $500M and over $131M of spend): this is a case for large, scattered supplier bases, and we have no figure for a small plant. The German manufacturer's $1.2M+ on $131M+ of spend is about 1%.

## Try it yourself (prompt)

```text
You are an experienced procurement analyst at a manufacturer.
I will paste: (1) 12 months of spend [supplier, category, annual spend, currency, number of invoices, current payment terms]; (2) our standard payment terms and any target terms; (3) the list of strategic or sensitive suppliers we do not want to approach.
Do this:
1. Exclude the strategic and sensitive suppliers and list them separately.
2. Rank the remaining suppliers for a negotiation campaign, with the reason: payment terms shorter than our standard, many small invoices, price unchanged for a long time, several suppliers for the same category. Copy spend figures exactly as given; do not add up or convert currencies yourself, and give me a spreadsheet formula for any total I need.
3. For the top 10, propose one realistic ask each (longer payment terms, a price-list review, a volume rebate) and what we could offer in return.
4. Draft a short, polite first message to a supplier for each type of ask, with placeholders for names and figures.
5. List the data I still need before contacting anyone, as questions.
Never promise volumes, contracts or exclusivity. A buyer reviews and sends every message.
Use only the data I paste in; if something is missing, write 'not found' or list it as a question instead of guessing. Do not send, order, post or change anything in any system: produce drafts for my review and approval.
